Bulk Cargo Shipping Explained
Bulk cargo shipping underpins high-volume trade. Vessel classes, charter models, laytime and demurrage, port capacity and quality inspection explained for exporters and buyers.
Grain, cement, fertiliser, clinker, ores, scrap and coal move unpackaged, loaded straight into a vessel's holds. That structure delivers the lowest cost per tonne available anywhere in logistics and is what makes high-volume trade economically viable. But bulk cargo shipping demands a completely different discipline from containers: chartering instead of liner booking, a negotiated voyage rate instead of a tariff, and an operation governed by port capacity rather than door-to-door service. This article sets out how a bulk operation is structured, how responsibility is divided between the parties, and what actually drives the cost.
Categories of Bulk Cargo
Dry bulk
Solids such as grain, fertiliser, coal, cement, clinker, marble blocks, scrap and ores. The vessel is selected against hold capacity, and loading is done with cranes, conveyors or grabs.
Liquid bulk
Vegetable oils, chemicals and fuels carried in tankers. Because contamination risk is real, tank cleanliness and the record of the three previous cargoes carried are critical checks.
Semi-bulk and big-bag solutions
Some commodities travel in large bags, midway between true bulk and packaged cargo. This is preferred where discharge infrastructure at destination is limited, or where the buyer wants to store the product directly.
Vessel Classes and Parcel Size
Parcel size and vessel class determine each other. A poor match either means paying freight on unused capacity or splitting the cargo and raising the cost.

Draft, berth length and discharge equipment can make a theoretically suitable vessel unusable in practice. Vessel selection therefore looks not only at tonnage but at the physical constraints of both ports.
Charter Models
Carriage in bulk is arranged by chartering rather than by buying space on a scheduled service, and the model chosen decides where the risk sits.
- Voyage charter: a voyage-based agreement to carry a defined cargo between defined ports at a rate per tonne, with the passage risk staying with the owner.
- Time charter: the vessel is hired for a period. Routing flexibility passes to the charterer, who also bears bunkers and port costs.
- Contract of affreightment: a framework commitment to carry an agreed total tonnage within a period, giving rate stability across repeat shipments.
The charter party must state plainly who is responsible for loading and discharge. Terms such as FIOST and FILO define that split and translate directly into cost.
Laytime and Demurrage: the Price of Time
This is where cost surprises appear most often. Laytime is the period allowed to the charterer for loading or discharging. Exceed it and demurrage accrues daily to the owner; finish early and most charters return a despatch premium to the charterer.
The laytime clock starts with the Notice of Readiness. The charter must define clearly whether weather, public holidays and port queues count against that time. In practice most disputes stem from leaving those definitions vague.
Because demurrage runs by the day, insufficient discharge capacity at the destination port can generate substantial sums within a week. Verifying the buyer's port capability is therefore part of contract preparation, not an afterthought.
Quality, Quantity and Independent Inspection
In unpackaged shipping neither quantity nor quality can be fixed as simply as in a sealed container, which is why independent inspection is standard practice in bulk trade.
- Draft survey: tonnage determined from the change in the vessel's displacement
- Sampling and analysis: moisture, impurities, particle size, calorific value and similar parameters
- Hold cleanliness inspection: confirming holds are fit for the specific commodity
- Loading and discharge reports: a shared reference if a dispute arises
The contract should specify which analysis is binding, at load port or at discharge port. Where payment runs under a documentary credit, the inspection certificate is usually among the required documents; banks examine its formal compliance while the inspection company stands behind its technical content.
Cost Structure and Risk Allocation
Total cost consists of voyage freight, port charges, loading and discharge costs, inspection, insurance and any demurrage. Which of these sits with the seller and which with the buyer follows from the delivery term: under FOB the chartering and freight risk passes to the buyer, under CFR and CIF it stays with the seller.
